Span of Control After a Merger

How to map overlapping manager roles when two Korean subsidiaries combine reporting structures.

Post-merger integration often leaves duplicate manager titles across the combined entity. Two team leads may each supervise six people doing similar work, reporting to different VPs who now share a single executive sponsor. Headcount planning at this stage is really organisation design—and it requires counting spans, not just bodies.

We map every manager with direct reports, calculate span of control, and flag layers where the combined organisation exceeds typical ranges for that industry. In Korean manufacturing integrations we often see manager spans narrow to three or four after mergers, not from efficiency but from uncertainty about authority boundaries.

Consolidation decisions should precede net-new hiring. Filling open roles in a duplicated structure locks in cost before the reporting lines are settled. One client paused fourteen requisitions for six weeks while we completed a span analysis; three roles were eliminated through consolidation and four were reclassified as individual contributors.

If your integration timeline includes a headcount freeze, use that period to finish the span map. Hiring into an unsettled structure creates retention risk for the managers whose roles may be eliminated later.
